Lessons from running an agency for 5 years

Running Prospect Engine was not a side project. It was five years of my life, serving 330+ companies, building 97 documented case studies, and operating across 25 different markets. I learned more about how businesses actually grow than any MBA could teach. But I also learned three painful truths about the agency model that ultimately led me to shut it down and build Dewx.

The 80% problem: Most agency work is repeatable

After serving hundreds of clients, I noticed a pattern that was impossible to ignore. About 80% of the work my team did every day was process-driven and repeatable. Research a prospect. Find their email. Write an outreach message using a proven template. Send the sequence. Follow up on day 3, day 7, day 14. Check replies. Qualify the lead. Book the meeting. Repeat.

The creative 20% — the strategy, the positioning, the offer design — that was where the real value lived. But we spent 80% of our time and payroll on execution that followed the same playbook every single time. I had SOPs for everything. Checklists, templates, scripts. My team was essentially executing algorithms manually. When I realized that, I could not unsee it.

This is true across all six agency functions, not just lead generation. Marketing agencies spend most of their time scheduling posts, resizing images, and writing variations of the same content. Bookkeepers categorize transactions using the same rules every month. Support agents answer the same 50 questions over and over. The creative work that actually requires human judgment is a small fraction of the total output.

The knowledge trap: You cannot scale what lives in your head

The best results at Prospect Engine always came when I personally worked on a client's account. Not because I was the best writer or researcher — I had talented people on the team. But because I carried the context. I knew which approaches worked in SaaS versus manufacturing. I remembered which subject lines bombed and which ones got 40% open rates. I had five years of pattern recognition that could not be transferred through a training document.

Every agency has this problem. The founder or senior strategist holds the knowledge that makes the agency great, but that knowledge does not scale. When they hire junior team members, quality drops. When they grow to 50 or 100 clients, the founder cannot touch every account. The thing that made the agency special gets diluted by its own growth. I watched this happen to my agency, and I watched it happen to every agency I knew.

The pricing problem: Agencies charge for time, not outcomes

Here is the dirty secret of the agency world: most agencies charge based on how many hours they work, not the results they deliver. A marketing agency charges $10,000 a month whether they generate 5 leads or 500. A recruiting firm charges $25,000 per hire whether it takes them 2 weeks or 3 months. The incentive structure is fundamentally broken — the agency profits from being slow, not from being effective.

I tried to fix this at Prospect Engine by offering performance-based pricing. But it is nearly impossible to sustain as an agency because your costs are fixed — salaries, tools, overhead — while your revenue becomes variable. The economics just do not work when your primary cost is human labor.

Software changes this equation entirely. Dewx's marginal cost per user is a fraction of what it costs an agency to serve one client. That is why we can charge $49 per month instead of $5,000. It is not because we deliver less — it is because AI does not have a salary, does not need health insurance, and does not take vacations. The savings go directly to the customer.

Why AI changes everything

I started thinking about automating agency work in 2021, but the technology was not ready. The AI tools available at the time could handle basic tasks — scheduling, data entry, simple chatbots — but they could not do the complex, context-dependent work that agencies actually deliver. Writing a personalized cold email requires understanding the prospect's industry, role, pain points, and company context. Qualifying a lead requires judgment. Creating content that sounds human requires genuine language understanding. None of that was possible two years ago.

Then large language models changed the game. When GPT-3.5 and GPT-4 arrived, I realized that the technology had crossed a critical threshold. For the first time, AI could read a prospect's LinkedIn profile and write an outreach message that was not just personalized — it was genuinely relevant. It could understand context, adapt tone, and produce output that was indistinguishable from what my best team members wrote. The 80% of repeatable work I had been paying humans to do could now be done by AI at a fraction of the cost and 100 times the speed.
